Take a single lot of green coffee, split it in two, and hand each half to a different roaster. The cups can come back tasting worlds apart — one sweet and clear, the other flat, sharp, or scorched. The difference is not the farm. It is what happened inside the roasting drum. Roast defects are faults introduced during roasting itself: mistakes of heat, time, and airflow that dull, sour, or burn a coffee that arrived at the roaster in good shape.

That distinction matters. A roast defect is not the same as a green-bean defect from the farm and mill — a broken bean, an insect hole, a mouldy or over-fermented seed — which this site covers separately in our guide to coffee defects. Nor is a roast defect the same as a roast level. A light, medium, or dark roast is a deliberate stylistic choice; a defect is a mistake, and it can happen at any level. This guide walks through the classic roasting faults, what causes them, how roasters catch them, and how they are prevented.

What roast defects are — and what they are not

Roasting is chemistry driven by heat over time. As beans absorb energy they dry, then brown through the Maillard reaction and sugar caramelisation, then reach first crack, an audible pop that marks the beginning of the developed roast. A well-run roast delivers heat in a controlled, steadily easing curve so that the outside and inside of each bean cook in step. When that flow of energy is wrong — too little, too much, too fast, too uneven, or applied to a surface that is too hot — the result is a fault you can taste. Two things are commonly mistaken for roast defects but are not. The first is green quality: a hollow, papery, or musty cup can come from the raw coffee rather than the roaster. A clean, deliberate dark roast is not a defect. An over-roasted, ashy dark roast is. The line between them is intent and control, not colour alone.

Baking, scorching, and tipping: faults of heat and surface

Baking (too slow, too little heat)

Baking is the fault of a roast that stalls. If the heat is too low or is cut back too early, the bean temperature's rate of rise flattens — or "crashes" — and the coffee simply coasts toward its finish colour instead of developing with momentum. The beans still reach a normal-looking brown, which is exactly why baking is one of the hardest faults to see. You usually only catch it in the cup: baked coffee tastes flat, dull, and bready or malty in an unpleasant way, and in extreme cases turns papery and lifeless. It has colour without character. Because the sugars have been dried out slowly rather than developed cleanly, sweetness and aroma fall away.

Scorching and tipping (too much heat, too early)

Where baking is starvation, scorching and tipping are the opposite: too much heat, too fast, in the wrong place. Scorching happens when beans meet a drum or surface that is too hot at the moment of charge — the beans on the metal literally burn on their flat faces, leaving dark, blackened patches. The tell is a mix of scorched and normal-looking beans in the same batch, which distinguishes it from an even over-roast. A related surface fault, sometimes called facing, is a flat-side burn from beans lingering too long against a hot drum wall when the batch is poorly mixed.

Tipping shows the same too-aggressive early heat but appears at the extremities — the tips and edges of the bean, and the folds around the centre cut, which are thin and heat quickly. You see small black burnt spots at the ends, often where the bean's embryo sat. Tipping and scorching both taste harsh and burnt in the cup, and both usually trace back to charging at too high a temperature or driving too much energy in during the first minutes, before the beans have taken up enough heat to protect themselves.

Underdevelopment versus over-roasting

Underdevelopment is arguably the most common modern roast defect, and it is sneaky. It happens when the roast is pushed to its target colour too quickly, so the surface browns while the inside stays under-roasted. The result is a bean that looks done but is not cooked through. In the cup, underdeveloped coffee is grassy, green, sour, and astringent — a "sharp" acidity without matching sweetness or body. It carries high citric-style acidity, thin body, and a hollow finish. Underdeveloped coffee is also poorly soluble, so on a cupping table the grounds tend to break up and the brew looks watery and weak.

At the far other end sits over-roasting (also called overdevelopment, or a "baked-dark" roast when the two faults combine). Push a roast too far and the beans turn very dark, oily, and shiny, and the flavours collapse into ashy, burnt, smoky, and thin — with the origin character of the coffee cooked away entirely. A coffee taken deliberately and cleanly to a dark roast can still taste good; over-roasting is when the roast is carried past the point of balance into carbon and bitterness. Layered on top of both extremes is roasty/smoky taint, a smoke-and-chaff flavour that can settle onto beans when a roaster's airflow is poor and combustion smoke or loose chaff is not cleared from the drum.

Quakers: a green fault the roast reveals

A quaker is a special case worth singling out because it straddles the boundary between green and roast defects. A quaker is typically an under-ripe bean — from an immature cherry, and sometimes a poorly nourished tree — that lacks the sugars and amino acids needed to brown. It is fundamentally a green defect, but it is invisible in the raw seed: you cannot reliably see it until the heat of roasting exposes it. When the batch comes out, the quaker stays conspicuously pale — a khaki or pale-orange bean among properly browned ones. Ground, quakers are often described as smelling like stale toasted peanuts, and a handful in a bag drags the cup toward dry, cereal, papery notes.

Because a quaker cannot brown no matter how skilful the roast, it is not a roasting mistake in the way baking or scorching are — but it shows up at the roast stage, and roasters remove them by hand-sorting after roasting or by density sorting, since under-ripe beans are lighter and can be floated off. Their presence is a useful reminder that not every pale bean in a bag is the roaster's fault.

How roasters diagnose roast defects

Roasters lean on three tools: colour, smell, and — decisively — the cup.

  • Colour, whole versus ground. The single most useful visual check for underdevelopment is to measure or compare the colour of whole beans against the same beans ground. A large gap — a bean that looks acceptably dark on the outside but grinds up markedly lighter — signals that the interior is under-roasted relative to the surface. A well-developed roast shows only a small difference between whole and ground colour.
  • Appearance. Blackened flat faces point to scorching; burnt tips and edges point to tipping; a uniformly very dark, oily surface suggests over-roasting; stubbornly pale beans among normal ones are quakers. Baking, by contrast, often leaves no visual clue at all.
  • Smell and the cup. Dry, faded aromas hint at baking or staleness. But cupping is what confirms a fault: baked coffees taste flat and bready, underdeveloped coffees taste grassy and sharp with a crust that barely forms on the cupping bowl, and over-roasted coffees taste ashy and thin. How roasters prevent roast defects

Prevention comes down to controlling energy and airflow across the whole roast rather than fixing colour at the end. The core levers:

  • The right charge temperature. Charging into a drum that is too hot causes scorching and tipping; charging too cool invites a sluggish, baking-prone roast. Matching charge temperature to the batch size and machine is the first line of defence.
  • An even, declining rate of rise. The rate of rise (RoR) is how fast bean temperature climbs. A healthy profile shows RoR rising early, then steadily easing all the way through first crack — never flatlining or spiking. A crash or flick in RoR around first crack is the classic route to a baked cup.
  • Enough development time after first crack. Underdevelopment is cured by giving the beans adequate time and residual heat after first crack so the inside catches up with the outside — without dragging the roast so long that it bakes or over-roasts.   • Clean airflow and a sensible load. Adequate airflow clears smoke and chaff so the cup does not pick up roasty, smoky taint, and it keeps heat transfer even. Overloading the drum smothers airflow and produces uneven, patchy roasts.

None of this is unique to industrial machines.
