Two roasters can drop beans at exactly the same color and still produce cups that taste worlds apart — one sweet and balanced, the other sour and green, or flat and dull. The difference usually is not the roast level at all. It is roast development: what happens inside the bean during the final stretch of the roast, after first crack, when much of the flavor is finished. Color tells you where a roast stopped; development tells you how well the bean got there.

This guide explains what the development phase is, how roasters measure it with the Development Time Ratio (DTR), and why that number is a useful guideline rather than a rule to obey. What roast development means

In roasting, development refers to the phase that runs from the start of first crack to the moment the beans are dropped from the roaster. First crack is the audible popping that marks a threshold: enough heat and pressure have built inside the bean to fracture its structure and release steam and gas. From that point until the drop, the bean is finishing — sugars caramelize, acids break down, aromatic compounds form, and the interior cooks through to match the surface.

Development matters because a great deal of a coffee's final flavor is created or resolved in this window. Earlier in the roast, drying and browning reactions such as the Maillard reaction lay down the raw material of flavor and color. But it is during development that those precursors are balanced into something drinkable: harsh, grassy notes are cooked out, sweetness is coaxed forward, and body builds. Too little time here and the bean never finishes; too much and the flavors it built are cooked flat. Development Time Ratio (DTR): a guideline, not a law

Because "how much did this coffee develop?" is hard to judge by feel, roasters lean on a simple number: the Development Time Ratio, or DTR. It is the development time divided by the total roast time, expressed as a percentage.

DTR = development time (first crack to drop) ÷ total roast time × 100

If a roast takes ten minutes from charge to drop and first crack begins at the eight-minute mark, development lasts two minutes and the DTR is 20%. Specialty roasters commonly cite a target somewhere in the range of roughly 15-25%, with many aiming near 20-25%. Treat that as a guideline, not a universal law. The right ratio depends on the coffee, the machine, the batch size, and the flavor you are chasing: Nordic-style light roasts often sit toward the lower end to protect brightness, while other profiles run higher for more body. Just as important, DTR is a ratio, not a verdict — two roasts can share the same percentage yet taste very different if their temperature curves got there in different ways. The number is a reference point for consistency and comparison, not a guarantee of a good cup on its own.

When development goes wrong: under- and over-developed roasts

Two failure modes bracket good development, and they taste like near-opposites.

Under-developed

An under-developed roast was dropped before the bean finished — too little time or heat between first crack and the drop. The result tastes grassy, green, sour and sharp, sometimes vegetal like peas or raw sprouts, with a thin, hollow finish. The acidity feels aggressive not because the coffee is genuinely bright but because sweetness never arrived to balance it. Under-development is frequently mistaken for a light roast, but the two are not the same thing, as the next section explains.

Over-developed and baked

Push development too far, or too slowly, and the coffee goes the other way. A baked roast is the classic case: heat was applied too gently over too long a development, and the beans coast to color without ever building momentum. Baked coffee tastes flat, dull, papery or bready — plenty of color, almost no flavor. Take development further still and the cup turns ashy and bitter as roast character overwhelms whatever the origin had to offer. Development is not the same as roast level or color

This is the single most important idea about development, and the one most often misunderstood: development is distinct from roast level and roast color. Roast level — light, medium or dark — describes how far the roast went, usually judged by how dark the bean looks. Development describes how well the bean was finished on the way there. A bean can be under-developed or over-developed at any color.

A pale, lightly roasted coffee can be beautifully developed — bright, sweet and complex — or it can be under-developed and simply sour and grassy. A dark roast can be cleanly developed with deep, rounded body, or baked and hollow despite looking rich. Color alone cannot tell you which, because two beans can reach the same shade by very different paths. That is also why color-based tools such as Agtron numbers measure roast level, not development quality, and why roast levels and development are best treated as two separate dials. Judging a roast by color alone is a bit like judging a steak by the char on the outside without knowing whether the inside is raw or cooked through.

How roasters steer roast development

Roasters shape development mainly with heat and airflow, and they watch the rate of rise (RoR) — how fast bean temperature is climbing — especially in the moments after first crack. First crack is often accompanied by an endothermic flash: as moisture rapidly escapes, the bean briefly absorbs energy and the rate of rise dips, before exothermic reactions inside the bean can push it back up. A good roaster manages that swing so the temperature keeps climbing gently rather than stalling, which bakes the coffee, or spiking, which can scorch the surface and rush development.

The goal through this window is balance: enough development to cook out grassy, sour notes and build sweetness and body, but not so much that the coffee flattens and its liveliness disappears. Because acidity tends to fade as development lengthens while body and roast character grow, the drop point is really where the roaster settles a trade-off between brightness, sweetness and body. Adjusting gas, managing airflow, and reading the RoR curve are the levers; DTR and the shape of that curve are the instruments that make the decision repeatable from batch to batch. Small changes matter here — a few seconds of extra development, or a slightly steeper decline in RoR, can be the difference between a clean, sweet cup and one that reads either green or baked.
